Why we're launching region by region

We've already answered the short version of this question. What happens after you join the waitlist says it in two paragraphs: a meetup only works if enough people near you are in the pool at the same time, so we open one region at a time.
This post is the long version: the actual math, the failure mode we're refusing, and the trade we're making with our eyes open. Because "we're launching region by region" can sound like a marketing scarcity trick, and it deserves to be shown as what it is: the only way this product works at all.
Why isn't AroundMe available in my city?
Because a matching pool is a chemistry problem, not a headcount problem. For a group of 4-6 people to form, several things have to be true of the same people at the same time: they live within a real drive of the same meeting spot, they share an anchor interest, and they're free the same evening. Each of those is a filter, and filters multiply. A concentrated pool survives the multiplication; a scattered one doesn't, which is why your city isn't live yet even though people there have signed up.
Here's a hypothetical to make that concrete (invented round numbers, chosen to show the shape of the math, not our actual counts). Take 500 signups in one region, versus 5,000 signups spread evenly across a hundred metros: ten times the people, fifty per city.

Walk the scattered column and watch it collapse. Fifty people in a metro sounds like a start, until the filters run. Say 15% of them named hiking as the thing they'd love to do: that's seven people. Say a third of those are free Wednesday evening: that's two or three. You cannot form a group of four from two people. And we haven't even applied the constraints that make groups good (fresh faces instead of repeats, sensible age bands, the comfort rules), each of which thins the pool again.
Now the concentrated column. Five hundred people who can all reach the same meeting spots: 15% into hiking is 75 people; a third free Wednesday is 25. From 25 compatible, available people you can compose several groups of 4-6 and still have room to be picky about the composition, which is where the quality lives. Same product, same matching, same percentages. The only variable that changed is concentration, and it's the difference between a product that works weekly and one that doesn't work at all.
That's the part the two-paragraph version couldn't fit: it's not that scattered launches work worse. Below a density threshold, the math produces approximately nothing, and what little it produces is bad.
What happens if you launch everywhere anyway?
You get the app we refuse to build: the one that, faced with a thin pool, quietly lowers the bar. It matches you with someone 40 miles away, once a month, around an interest you sort of share, because that was the best available. And "best available" was terrible.
We'd argue that app is worse than no app. You joined, you hoped, you drove, and the experience taught you that this category doesn't work and that hoping was naive. That trust doesn't come back with a better algorithm later. An empty region keeps its promise intact; a thin region burns it.
So the rule from the waitlist post (when we invite you to a meetup, the meetup actually happens) has a corollary that shapes the whole launch strategy: we don't send invites the math can't back. Which means we don't open regions the math can't back.
What proved this, or is it just theory?
We ran the experiment, at small scale, before we had the words for it. In 2024 we spent one quarter on one campus, UC Riverside, and that single concentrated pool onboarded 538 people and produced 105 real meetups. One campus was enough to form a working network; we didn't need a country, we needed a quarter-mile of density. Region-by-region is that lesson applied to a bigger map. The first four regions (Irvine / Orange County, Riverside / Inland Empire, Los Angeles, and San Diego) are each drawn as one launchable pool, not a list of city names. Corona, Moreno Valley, and Riverside aren't three markets; they're one pool of people who can reach the same meeting spots. Drawing the borders around real drives instead of postal labels is itself a density decision.
How does a region go live?
Signups concentrate until the region crosses a threshold: enough people, near enough to each other, with enough overlap to run weekly cycles. There's no launch-date theater and no countdown clock; a region opens when its math works, and the sequence after that is deliberately boring.

That last step is a choice worth defending. We could open a new region with twenty themed meeting spots and let each one be a little thin. Instead the first cycles concentrate everyone into a few, because a batch of people matched into one weekly rhythm forms better groups than the same people sprinkled across twenty options. Density isn't just the launch rule; it's the operating rule inside every region, every week.
Does joining the waitlist actually do anything?
Yes. It's the mechanism, not a mailing list. If you're in one of the four Southern California regions, your signup is depth: it moves your region toward its threshold and tells us where inside the region the first meeting spots belong.
If you picked "Somewhere else," your signup is a vote on a demand map. Regions after the first four launch where that map lights up: a city that keeps showing up gets drawn as a region because it kept showing up, with its meeting spots placed by the same city-level data. We'll be honest about the cost: this takes time, and if your city is region twelve, that's real waiting with no fixed date attached. What we can promise is that the waiting is doing work. The map is the actual input to the launch order, not a suggestion box.
The trade, said out loud
Region-by-region is slower. Slower to reach you, slower to look big, slower to produce the vanity number where a launch map covers the country. A press release that says "available everywhere" was available to us; we know exactly what it would cost, because the math above doesn't stop being true when you ignore it.
So this is the trade, stated plainly. We reach everyone later, and what arrives, works: weekly groups with real overlap at meeting spots a reasonable drive away, in region after region, in the order the demand map earns them. We think the app that almost works already exists in too many phones. We're taking the slow trade in the open, and the waitlist is how you hold us to it.
